Global Distributor Matchmaking

We help MedTech companies build the right global distribution strategy by identifying and engaging the right distributors for any market. Sora Lifesciences executes this as a consulting project focused on identifying, assessing, and connecting you with qualified distributors and strategic partners — shortlisting distributors that not only provide broad market coverage but also demonstrate a strong fit with your product positioning and long-term growth objectives. It runs in two phases.

A consultant comparing and shortlisting candidate distributors
Phase 01

Distributor identification and profiling

  1. 01Step

    Distributor identification

    • Shortlist of 10–20 vetted distributors/importers per market, customized by product type and strategic goals
    • Coverage of key geographies, relevant therapeutic focus, and product portfolio compatibility
    • Both local market leaders and emerging high-potential partners considered
  2. 02Step

    Distributor profiling and ranking

    • Deep-dive profiling on geographic reach, salesforce capacity and KOL access, existing relevant portfolio, regulatory and import experience, and track record with similar devices — plus any factors you specify
    • Customer survey collecting feedback on distributor performance from past and current engagements, plus your product’s desirability and likely adoption rate in the market
    • Scoring framework to rank distributors by strategic fit
Phase 02

Distributor engagement & facilitation

The objective of this phase is to act as your representative and bridge the gap between a shortlist and a signed contract. We handle the heavy lifting of cold outreach and initial vetting so your team only spends time on high-probability meetings.

  1. 03Step

    Strategic outreach

    • Strategic outreach and value proposition delivery — a professional multi-channel campaign (email and phone) to CEOs, business development heads, or product managers, adapting your materials into a “distributor teaser” written for that market’s understanding
    • Partner vetting and interest profiling — we qualify capacity to perform, not just interest: portfolio synergy (does your product fill a gap in their offering?), resource commitment (will they dedicate sales reps and marketing budget?), and regulatory readiness (can they handle local registrations or import licences?)
  2. 04Step

    Engagement & facilitation

    • “Warm handover” and introduction management — an introduction brief on why this distributor is a strong lead, including current market share and key strengths, plus mutual-interest confirmation on high-level terms before the first meeting to avoid mismatched expectations
    • End-to-end discovery coordination — managing time zones, calendar invites and a structured agenda, and briefing the distributor on your specific goals for the meeting (a trial order versus a long-term exclusive partnership)
    • Post-meeting facilitation and feedback loop — following up with both parties within 24–48 hours, gathering candid feedback the distributor might not share directly with you, and making sure agreed next steps are actioned
Final deliverables
  • PowerPoint report with detailed profiles of 10–20 relevant distributors
  • Facilitated engagement meeting(s) with shortlisted distributor(s)
Key question we answer

Which distributors can actually sell this product in this market — and how do we get them to the table?

Global KOL Identification & Profiling

A precision-driven service that meticulously profiles Key Opinion Leaders across 20+ parameters. KOLs act as influencers on physicians' prescribing decisions and the early adoption of brands; they surface the on-the-ground challenges physicians face in managing patient care, their expectations on benefit/safety profile, unmet needs, and the shortcomings of current treatments. Their views serve as an expert informational resource that MedTech companies draw on when framing promotional and brand strategy or during device development — and because their opinions carry immense trust among peer groups, identifying the right ones helps healthcare companies build credibility and the right connection with physicians.

KOL
How we identify KOLs

For any given therapy area within a defined geography, we start by identifying a broad list of potential KOLs — identifying the sources, screening the databases, and collecting data across five key areas:

  • Clinical research — Principal Investigator, Study Chair and other key roles (ClinicalTrials.gov, eudract.ema.europa.eu)
  • Peer-reviewed articles — primary author or co-author (PubMed, Embase, Google Scholar and equivalents)
  • Conferences — keynote speakers and other key personnel (conference websites and third-party conference publications)
  • Guidelines — authors and co-authors (authentic guidelines published by the relevant society or international body)
  • Professional members — current and past office bearers and key members of scientific associations (international and country-specific associations, journals)

Profiling and ranking then runs in three steps:

  1. 01STEP

    Framework development

Profiling and ranking is scored against a framework agreed with you before the search begins.

    • Identify the right data sources, search criteria, keywords, and topics for finding KOLs
    • Determine the framework for scoring potential KOLs
    • Finalize the scoring and rating definitions
  2. 02STEP

    Screening & shortlisting potential KOLs

Identify and rank potential KOLs based on (but not limited to):

    • Peer-reviewed authorship
    • Conference and congress presentations
    • Clinical trial investigators
    • Industry affiliations
    • Guideline authorship
    • Editorial board membership
    • Clinical practice
  3. 03STEP

    Profiling & KOL ranking

    • Define scoring attributes
    • Assign relevant weightages to attributes
    • Rank and sort using a predefined algorithm
    • Profiles of top-ranking KOLs with academic/professional activities and regional location
    • Develop network / influence mapping (optional)
Key question we answer

Who are the opinion leaders shaping adoption in this therapy area — and which of them should we engage first?

Local Registration / Representation

Entering a new market often requires local representation, registration support, or an in-country partner. Sora Lifesciences helps MedTech companies understand local requirements, identify suitable representation or registration partners, and navigate the early steps toward market access.

Our role is to bridge the gap between regulatory understanding and local execution. Depending on the market and product category, this may include mapping local registration pathways, identifying authorized representatives or registration holders, assessing distributor-led registration options, supporting documentation readiness, and helping you evaluate the commercial and control implications of different representation models. The objective is to enter new markets with a clearer regulatory pathway, suitable local support, and reduced dependency on unverified partners.

What we clarify

Bridging regulatory understanding and local execution for your target market and product category.

  • Whether a local representative, agent, importer, or license holder is required
  • Local registration pathways for the product category
  • Distributor-led registration options
  • Documentation readiness
  • Commercial and control implications of each model
02

Representation models we assess

The routes to a compliant in-market presence, weighed for cost, control, and speed.

  • Assessment of available representation models — authorized representative, importer, distributor-led registration, local license holder, or independent regulatory partner
  • Shortlist of potential local registration or representation partners, where required
  • Practical recommendation on the preferred pathway, partner model, documentation needs, and next steps
Key question we answer

Do we need a local representative to sell here — and if so, which model gives us the best balance of speed, cost and control?

Local Body Liaison — Payors / Regulators

Entering a new market often requires alignment with regulators, payors, reimbursement bodies, hospital decision-makers, and professional associations. Sora Lifesciences helps MedTech companies identify the right stakeholders, understand local decision pathways, and facilitate engagement to reduce uncertainty around market access and commercialization.

Our role is to help you move from high-level market interest to practical stakeholder alignment. Depending on the market and product category, this may include identifying relevant authorities or payor bodies, clarifying documentation expectations, understanding reimbursement or access decision pathways, coordinating expert discussions, and preparing the right value narrative for local stakeholders. The objective is a clearer, more coordinated path to market access and adoption.

Pricing Strategy

Pricing is one of the most important commercial decisions for any MedTech company preparing for market entry, launch, or international expansion. The right pricing strategy must balance clinical value, competitive positioning, reimbursement realities, hospital procurement expectations, distributor margins, and customer willingness to pay. We help MedTech innovators move beyond cost-plus or competitor-led pricing to develop evidence-based pricing strategies that support adoption, profitability, and sustainable growth — combining desk research, stakeholder interviews, physician or hospital surveys, and pricing analytics across five integrated workstreams.

An analyst testing price points against a willingness-to-pay curve
  1. 01WORKSTREAM

Pricing Landscape & Market Context Assessment

    • Review current standard of care, competing products, alternative procedures, and substitute technologies
    • Benchmark available pricing, tender prices, procedure costs, service models, and regional price variations where data is accessible
    • Assess reimbursement codes, payment pathways, hospital budget flows, procurement processes, and payer expectations in the target market
    • Identify the factors that influence price acceptance — clinical benefit, workflow impact, patient affordability, hospital ROI, distributor economics, and market access barriers
  2. 02WORKSTREAM

    Value Proposition & Price Justification

    • Define the product's clinical, operational, economic, and strategic value drivers for different stakeholders
    • Evaluate whether the product can command a premium — improved outcomes, fewer complications, shorter procedure time, lower length of stay, better workflow efficiency or patient experience
    • Develop a value narrative connecting product differentiation to measurable benefits for clinicians, hospitals, payers, distributors, and patients
    • Identify the evidence required to support pricing claims — clinical evidence, health economic data, budget impact analysis, real-world evidence, or KOL validation
  3. 03WORKSTREAM

    Willingness-to-Pay & Price Sensitivity Research

    • Qualitative interviews or quantitative surveys with physicians, department heads, procurement teams, hospital administrators, payers, distributors, and patients where applicable
    • Assess perceived value, adoption likelihood, affordability thresholds, budget constraints, and expected objections at different price points
    • Apply the appropriate technique — Van Westendorp Price Sensitivity Meter, Gabor-Granger, BPTO, conjoint analysis, or a custom willingness-to-pay framework
    • Estimate an acceptable price range, optimal price corridor, and potential demand response under different pricing scenarios
  4. 04WORKSTREAM

    Pricing Model & Commercial Economics

    • Evaluate the most suitable pricing model — one-time capital purchase, per-procedure, consumable-led, subscription, leasing, pay-per-use, bundled service, outcome-linked, or distributor transfer pricing
    • Build a commercial economics model covering manufacturer margin, distributor margin, import duties, taxes, logistics, service and training costs, discounts, rebates, and tender dynamics
    • Assess price-volume trade-offs and how different price points may impact adoption, revenue, gross margin, and market penetration
    • Recommend launch pricing, floor price, target price, premium positioning, discounting guardrails, and negotiation logic by segment or geography
  5. 05WORKSTREAM

Market Access, Launch Pricing & Recommendation Framework

    • Translate pricing research into practical recommendations for market entry, launch sequencing, reimbursement positioning, tender participation, and distributor negotiations
    • Develop customer- or segment-specific pricing recommendations for hospitals, clinics, payers, distributors, direct sales channels, or private-pay markets
    • Define how pricing should be communicated through the value proposition, sales materials, health economic evidence, and the procurement-facing business case
    • Create a pricing decision framework that can be updated as real-world adoption data, customer feedback, and post-launch performance come in
Key question we answer

What price can the market accept, justify, and sustain?

Launch Activation & Commercial Execution (The GTM)

Regulatory clearance and clinical evidence are only the starting point. We help MedTech companies convert launch readiness into market adoption through practical GTM execution — prioritizing target accounts, mapping decision-makers, planning stakeholder engagement, sequencing launch activities, and defining the commercial actions needed to drive early adoption, scale uptake, and build sustainable revenue growth.

A team activating a commercial product launch

Do you know…

  • Which hospitals, health systems, physician groups, or accounts should be targeted first to maximize early adoption and revenue?
  • Which stakeholders need to be engaged at each stage of the buying journey — clinical champion, department head, procurement, finance, IT, clinical engineering, administration, payer?
  • What is the expected customer decision-making process and sales cycle?
  • What objections are likely to arise during evaluation, procurement, and adoption, and how should they be addressed?
  • What commercial resources are required for launch — sales representatives, clinical specialists, distributors, customer support, KOLs?
  • What should the launch sequence look like across geographies, customer segments, or care settings?
  • What physician, hospital, and payer engagement activities should be prioritized during the first 6–12 months following launch?
  • What adoption metrics and KPIs should be tracked to measure commercial success?
  • How should the business scale after the initial launch phase?

If you don’t know, or aren’t sure and want to validate, we can help with a robust, time-tested methodology driven by desk research, stakeholder interviews, and customer feedback surveys. Based on these insights, we develop a practical go-to-market execution roadmap:

The go-to-market execution roadmap we build

  1. 01Launch readiness assessment
  2. 02Target account prioritization and sequencing
  3. 03Stakeholder engagement strategy
  4. 04KOL engagement and advocacy roadmap
  5. 05Sales force and commercial resource planning
  6. 06Customer acquisition and adoption strategy
  7. 07Sales enablement and value communication tools
  8. 08Commercial KPI framework and performance tracking
  9. 09Geographic expansion and scale-up roadmap

The result is a practical launch plan that aligns stakeholders, accelerates adoption, reduces commercialization risk, and converts strategy into sustainable revenue growth.

Key question we answer

Who should we target, how should we engage them, and how do we scale adoption?
